The Real GEO War Has Begun: Getting AI to Mention You Is Only the First Step

📌 Key Takeaway:

AI Visibility is shifting from a marketing concept into a real brand metric. The true value of GEO is not getting AI to mention you, but getting AI to choose you when it matters.

If you still read GEO as "getting ChatGPT to mention my brand," you may already be one step behind

Over the past year, the most common ways GEO has been discussed are:

There is nothing wrong with these questions.

But as of September 2026, the market is seeing a far more notable shift: AI Visibility is moving from a marketing concept into a real brand metric.

During New York Fashion Week, Launchmetrics and the PR firm KCD began incorporating AI Visibility into brand measurement. Vogue reported on it directly, calling it an emerging engagement metric in the fashion industry, used to observe how brands perform in the answers of large models like ChatGPT and Google Gemini.

What truly matters here is not that "the fashion industry added another metric," but that companies are beginning to realize that the way consumers discover a brand may no longer be opening Google and clicking search results one by one.

They may simply ask AI:

And the answer appears directly. No ten blue links. No first page or second page. Users may not even need to click any website. AI has done the first round of filtering for them. This is where GEO truly deserves attention.

One: The rules of search are quietly changing

The core logic of traditional SEO is very clear: a user searches a term, Google returns a set of results, websites compete for ranking, the user clicks, and the website gets traffic. For a long time, the most important question in SEO has been: "Where do I rank?"

But generative search works differently: a user asks a complex question, AI understands it, retrieves information, synthesizes multiple sources, generates an answer, and tells the user "I believe you should choose A, B, or C."

At this point, the most important question for a brand is no longer just "what rank is my page," but: "When AI answers this question, does it even think of me?"

If it does, is it a simple mention? Or are you listed as a recommendation? Are you last, or the first choice? Is your content cited? Is a competitor's content cited? Traditional SEO cannot fully answer any of these metrics. That is why GEO is starting to develop genuinely independent value.

Two: The most dangerous mistake is treating "being mentioned" as GEO success

This is the most common error in many GEO products today. Suppose a user asks "what are the best project management tools?", and AI answers "common options include A, B, C, D..." and your brand appears. Many GEO tools will tell you: congratulations, you got an AI mention.

But does that really mean success? Not necessarily. Because "being mentioned" and "being recommended" are completely different things, not to mention "being recommended first."

A brand might appear in 500 of 1,000 AI answers yet never be the first recommendation once. Another brand might appear only 300 times, but 200 of those are strong recommendations. If you only count Mention Rate, these two brands might look similar. But in terms of real commercial value, they are clearly not the same.

So future AI Visibility should at least be broken down into: Mention, Recommendation, Citation, Position, Share of Voice, Query Coverage, and Conversion.

This is also why I believe: the next stage of GEO is not "monitoring whether AI mentions you," but building a data system that can truly measure a brand's competitiveness in the AI world.

Three: A bigger shift is underway: AI is entering purchase decisions

This point may matter even more than GEO itself. Recent industry observations have begun to discuss GEO, AEO, and what some call Agentic Commerce Optimization together.

The reason is simple: AI search is moving from "answering questions" to "helping users get things done." Especially in shopping, AI no longer just tells you "which product is better," but may go further: discover products, compare, recommend, decide, and purchase.

A recent TechRadar Pro analysis pointed out that AI shopping shows an increasingly clear commercialization trend, and that GEO and AEO no longer cover the full transaction chain. Brands also need to consider actual customer acquisition and conversion in AI environments.

This means the end goal of GEO may not be "let AI see me" at all, but: "let AI choose me at the moment users are ready to decide." Between these two goals lies an entire commercial world.

Four: Your real competitors may no longer be your SEO competitors

In traditional SEO, you usually study: who ranks first? Who has higher domain authority? Who has more backlinks? Whose page structure is better?

But in AI Search, things become more complex. Your competitors might be: a website, a media outlet, a Reddit community, a YouTube video, an industry database, a review site, or even an article published years ago that AI keeps citing as a reference.

Why? Because what AI ultimately sees is not "how beautiful your website design is." It sees how the entire internet describes you.

This is also a very noteworthy data point about AI Visibility: Launchmetrics' analysis shows that more than 80% of AI references come from earned media, meaning content produced by third parties such as outlets, influencers, and consumers, rather than content the brand publishes itself.

This raises a very real question for GEO: you cannot only optimize your own website. You must also pay attention to how others describe you.

Five: So GEO is essentially shifting from "content optimization" to "perception optimization"

This is the sentence I believe is most worth watching over the next few years. SEO optimizes a page's position in the search system. GEO optimizes a brand's position in the AI cognition system. They overlap, but they are not the same thing.

If AI believes "this brand belongs to the premium market," it affects recommendations. If AI believes "this company mainly serves large enterprises," it affects recommendations. If AI believes "this product suits startups," it affects recommendations. If many authoritative sources on the internet keep saying "this is one of the most noteworthy brands in this field," AI is more likely to form a similar perception.

So truly valuable GEO in the future is not just writing "an article AI can understand," but building the complete relationship among Brand, Entity, Topic, Source, Citation, and Recommendation.

Six: This also explains why AI Visibility will become more important

Traditional marketing often asks "how much traffic does your brand have?" In the AI era, we should add another question: "In how many high-value AI questions does your brand appear?"

Imagine a company with 100,000 website visits, but it barely appears in the 1,000 AI queries where users are actually making purchase decisions. Then it may face a problem in the future: website traffic still exists, but the AI decision gate is bypassing it.

Conversely, a brand may not yet have huge traditional search traffic, but if it consistently appears in a large number of high-commercial-value AI queries and is often recommended and cited, it may be building a new kind of digital asset. This is AI Share of Voice.

Not a simple count of "how many people online mention me," but a measure of: "when users ask the most important questions in this industry, how often does AI choose me?"

Seven: What GEO should really monitor today

If I redesigned a GEO monitoring system, I would not just include a single GEO Score. It should at least include:

  1. AI Mention Rate: In what share of questions does AI mention your brand?
  2. AI Recommendation Rate: In what share of questions does AI actually recommend you?
  3. AI Citation Rate: How often is your content cited by AI?
  4. AI Share of Voice: Compared to competitors, how much AI discussion space do you occupy?
  5. Query Coverage: How many high-value queries does your brand cover?
  6. Citation Authority: What is the quality of the sources citing you?
  7. Competitor Visibility: On which questions do competitors outperform you?
  8. Visibility Trend: Over the past 7, 30, and 90 days, is your AI Visibility rising or falling?

At this point, GEO truly begins to look like a mature data product.

Eight: But there is a bigger question: once you know the problem, who solves it?

This is the key to the next round of GEO product competition. Many tools today can already tell you "your AI Visibility is declining." That is not enough. What companies really want to know is: why? Then: what should we do? And then: can you just do it for us?

So the next stage of GEO products is likely to follow a process like this: AI discovers your brand is declining in certain queries; the system analyzes what new content competitors published, which third-party sites started citing competitors, and how AI answers changed; an Agent develops a strategy for which Topics to add, what content to produce, which Entities to strengthen, and which Citations to pursue; the Agent executes; detection runs again; did Visibility improve? If not, keep adjusting.

At that point, GEO is no longer a report. It becomes: a continuously working AI Growth System.

Nine: This may be the true endgame of GEO

I increasingly lean toward the view that GEO will not remain a small branch of SEO. In the end it may develop into an independent AI Visibility Infrastructure. Its foundation is data, its middle layer is Intelligence, above that is Agent, and at the very top is automated enterprise execution.

The whole system: Query, AI Response, Brand, Citation, Visibility, Competitor, Diagnosis, Strategy, Agent, Execution, Measurement, Optimization, and loop again.

This is a completely different product logic from past SEO tools.

Ten: The real window may be right now

GEO's biggest opportunity is precisely that this industry has not yet fully stabilized. Google continues to deeply integrate AI into Search, and OpenAI is pushing ChatGPT toward stronger search, commerce, and enterprise workflows. Google has already brought capabilities like AI Mode and shopping into Search's product evolution, and OpenAI has also continued to expand ChatGPT's capabilities in professional work and business scenarios.

For brands still hesitating about whether to invest in GEO, now is the best time. Because the day the rules truly solidify may be the day the window closes.
